Planning poker

Planning poker is estimation by simultaneous reveal: everyone privately picks a story-point value, all reveal at once, and only the outliers are discussed.

The simultaneity is the technique; the cards are incidental. In open sequential discussion the first or most senior voice anchors the room and everyone quietly converges, which produces agreement without information.

The outliers are the product of the session. A 2 and an 8 in the same room means someone sees hidden complexity or a simpler approach, and that two-minute conversation is worth more than the number you eventually write.
